Spent 300,000 RMB on Online Marketing in Two Years With Only Half Returns|A 13-Year Auto Repair Shop Owner’s Industry Review

Located in Kaifeng, Henan Province, this street-side auto repair shop once had three storefronts and six working stations, staffed with two senior mechanics, two mid-level mechanics and one junior mechanic. In 2023, non-disassembly engine oil burning treatment became a blockbuster service project, widely adopted by auto repair shops of all sizes. In early 2024, repair shops in Wuhan launched a 680 RMB oil burning treatment package bundled with oil maintenance, upgrading the traditional service model and quickly becoming a profitable industry benchmark across local markets.
With a sharp market insight, Mr. Li seized the opportunity to take the lead in the local market and build an iconic online service for his shop. He launched an exclusive 839 RMB oil burning treatment package including a free basic maintenance service. Customers could upgrade to Castrol premium engine oil for an additional 188 RMB, with free throttle body cleaning and engine compartment maintenance. The shop adopted unified online and offline pricing and service standards to fully promote the new project.
Contrary to his expectation of booming customer inquiries, the shop first faced widespread skepticism and slander from local peers. Competitors left negative comments online, labeling the package a scam and misleading car owners into worrying that the shop would deliberately damage engines and disrupt industry pricing norms, resulting in a wave of negative public opinion.
Nevertheless, reliable service eventually won customer recognition. Within one month, multiple car owners visited the shop for treatment. A customer with a ten-year-old Passat left a positive review on Douyin, praising the shop’s affordable price (50% lower than 4S stores) and solid treatment effect. This authentic review brought seven to eight accurate customer consultations and gradually revived the shop’s passenger flow.
Yet the market dividend faded rapidly. Three months after the project launch, almost all surrounding auto repair shops copied the exact same package. Prices dropped from 839 RMB to 688 RMB, with identical equipment, materials, service packages and promotion copy — only the presenters were different.
Mr. Li originally intended to build differentiated competitiveness through first-mover advantage, but finally fell into blind price competition. All shops faced shrinking profit margins, resulting in industry internal friction with no real winners. In merely half a year of operation, the shop spent 80,000 RMB on video shooting and local paid traffic. For promotion, he continued using paid information flow ads and expanded coverage to surrounding counties including Lankao and Qi County to explore sinking market potential, with a 50,000 RMB promotion budget.
This investment ended in complete failure. Unlike oil burning treatment, chassis bushing repair struggled to attract precise customers. Ordinary family car owners considered the 2,000 RMB service cost-ineffective for aging vehicles, while luxury car owners of BBA models were firmly locked by professional luxury repair shops and rarely chose general auto repair stores.
Furthermore, local peers had already established solid advantages in this track. Some offered lower prices, while others introduced professional equipment such as shake detection machines, presenting a far more professional image in promotional videos. After four to five months of persistent operation with few customers, the project generated no profit and resulted in a net loss of 30,000 RMB before being suspended.

03 Used Car Refinement & Maintenance: Premium positioning trapped in endless capital burn

In the first half of 2025, sharp price cuts for new fuel vehicles dragged down the entire used car market. Affordable second-hand luxury cars including old-generation BMW and Audi models became accessible to ordinary consumers, creating huge demand for comprehensive maintenance services such as fluid replacement, fault repair and interior cleaning. Capturing this niche opportunity, Mr. Li decided to abandon price competition and pivot to high-end premium vehicle refinement to escape low-margin involution.
He completely abandoned low-price drainage strategies and positioned the shop as a premium maintenance service provider. He established long-term cooperation with local used car dealers to build a full-process service covering vehicle procurement, sales, refinement and delivery, and hired a professional video team to produce high-quality serialized content, aiming to shape a professional and high-end brand image based on service quality rather than low prices.
Premium positioning brought huge operating costs. The project boasted a high unit profit per order, but after deducting dealer commissions, site operating costs, content production and traffic fees, it still had 90,000 RMB in unrecovered costs — a hidden loss he never told his family.

04 Paint & Glass Micro-repair: The only viable drainage model with thin profit margins

After three consecutive failed projects, Mr. Li adjusted his strategy in the second half of 2025 and tested low-cost micro-repair services including paint scratch restoration, glass crack repair and interior leather refurbishment. These low-priced, high-demand and efficient services are ideal for local customer drainage and loyalty maintenance.
The shop set affordable pricing: 39 RMB per dent repair, 198 RMB per single-panel paint restoration, and 588 RMB for full-vehicle micro-repair packages. Learning from previous high-cost promotion failures, he canceled professional team services and shot videos with mobile phones independently, retaining only paid traffic costs to greatly reduce operating expenses.
This became the only successfully verified online project in two years of trials. The cost-effective and efficient services were widely recognized by regular customers, many of whom took the opportunity to fix minor body defects during car washes. Although micro-repair services have high working-hour occupancy and extremely thin single-item profits with no independent profitability, they greatly enhanced customer stickiness and successfully converted numerous high-margin maintenance and mechanical repair orders, becoming the shop’s most effective customer drainage tool.
However, the market dividend soon faded. More local shops entered the micro-repair track with continuous price cuts, leading to saturated new customer growth. To control costs, Mr. Li reduced promotion frequency to monthly centralized investment, relying mainly on organic traffic and customer referrals to offset early losses. By April 2026, online order revenue had exactly covered the 30,000 RMB promotion cost, achieving break-even with no excess profit.

05 Three Industry Lessons Learned from a 300,000 RMB Tuition Fee

Two years of trial and error with 300,000 RMB investment resulted in only half capital recovery. After countless twists and turns and profit-and-loss calculations, Mr. Li abandoned his impetuosity and gained a thorough understanding of the current auto repair industry. He admitted that pure online order statistics are inaccurate, as numerous customers attracted by short videos cannot be fully quantified, making the actual loss less severe than the book figure. Still, this costly trial brought him unprecedented clarity.
He no longer blindly follows industry trends or engages in vicious competition. He summarized three down-to-earth industry insights earned from his 300,000 RMB investment, which perfectly reflect the current operating status of physical auto repair shops.
First, online marketing is not a lifeline for ordinary repair shops. For 80% of traditional auto repair stores without content creation talent, sustainable sufficient budget or differentiated exclusive services, higher online investment leads to lower return rates. Online operation should only be used for daily customer maintenance and store exposure, never as a savior for sluggish business.
Second, most industry anxiety is artificially created; business operation requires conforming to trends. In recent years, the industry has been flooded with anxiety-inducing remarks: “No online operation means elimination”, “Failure to transform for new energy vehicles means being outdated”. But practical operation proves that blind layout creates massive sunk costs with unstable return cycles, and all losses fall solely on the shop owner. Steady operation always outweighs rapid expansion.
Third, scale downsizing ensures sustainable survival amid fading industry dividends. Declining customer flow and shrinking profit margins are universal industry phenomena. No amount of aggressive marketing or vicious competition can restore the past high-profit era. Shops must learn to stop losses in time and downsize appropriately; stubborn persistence only leads to growing losses and operational anxiety.
In the spring of 2026, Mr. Li took the initiative to downsize the shop from three storefronts and six stations to two storefronts and four stations, launching a “low-power operation” model. He abandoned impetuous competition, focusing on professional technology and regular customer maintenance for steady and sustainable operation.
After 13 years of industry immersion and two years of costly trials, he finally returned to the essence of the business. As Mr. Li puts it, auto repair is a slow-burn physical business with no shortcut to quick profits.
