Supervisors from various manufacturing companies in Ruian gathered to share their understanding of lean production. The sand table simulates the process of production order processing.   Lean games require the participation of 2 groups of trained personnel at the beginning. By using games to simulate the production activities of a traditional processing factory, there will be roughly 4 rounds. After each round, the participating members summarize, analyze, and analyze the results. Discuss to find areas for improvement, and then move on to the next round of the game.


  first round:

  The arrangement of the first round of layout is fixed:

  We deliberately keep each process far away. The material staff rushes back and forth in this round of the game, and they are exhausted enough; other processes are not balanced, some are busy and some are idle. 48 orders were quickly produced, but what was the result? After the game is over, the delivery status and online inventory are counted, and the result analysis is shown in the table below. (Note: This table is the result record of a total of 5 rounds of the entire game, please analyze the results of each round)

  If the profitability of the factory after the end of the round is judged by profit, then it is obviously a loss. Afterwards, the participating members conducted analysis and discussion and realized that the site layout was unreasonable, the procedures were overlapping, and the procedures were not balanced, so some improvements were made.


  second round:


  How about we first look at the second round?

  First of all, the layout has changed. We can clearly see the process and the walking distance of the material staff has become shorter. The coordination of assembly and heat treatment eliminates bottlenecks in the process. So what is the result?

  It seems that both of them are on the rise, but the factory is still not making money. Why? In the ensuing discussion, someone has noticed that the number of tables (representing fixed investment in factory buildings, equipment, etc.), and the large number of semi-finished products and finished products at the end of production are one of the reasons that affect profits.

  After this round of discussion, it was decided to improve as follows:

  1. Optimize layout, process, remove two tables (optimize process, save plant space);

  2. Small batch, more flexible production

  3. Implement single piece flow, 1 piece transfer between stamping and assembly


  Third round:

  Let us see how the effect is after the second round of changes?

  It can be seen that the process is more closely integrated, and the material staff has almost nothing to do, occasionally helping to disassemble the finished product to provide parts and in this round, the game team has dared to accept special orders from customers. So, what is the result after this round?

  seems to have improved a lot, but still no money, what's the problem? The team members started the discussion again, and the following reasons were considered to be the main impact: the inventory was still large, the scrap rate increased, and 3 special orders could not be completed.

  The group has analyzed and discussed three new points for improvement:

  1. Increased mold change time in stamping process

  2. The heating furnace is replaced with a mini type

  3. Eliminate the work of material staff and streamline operations


  Fourth round:

  In this round, 3 special orders were added

  After the end of the round: everyone has begun to cheer, the factory has made money for the first time, and the delivery rate of the factory has remained at 96% despite the continuous increase of special orders from customers.


  Fifth round:


  This round is over, a big victory:

  In some of the subsequent summaries, everyone also talked a lot and gained new experience and thinking.
